Create a Cadence of Accountability
How many times have you seen people volunteer for assignments with no follow-through or progress updates in future meetings? Discipline 4 is focused on developing a cadence of accountability where each week, the team is accountable to each other on a whole new level. Each person on the team discussed what goal they set for themselves last week and whether they achieved their goals; they also make their commitments to each other for the next week. This process holds everyone accountable to each other - include managers and direct reports - and builds a sense of ownership and consistent personal accountability in the process.
These meetings have more energy and excitement and are focused on keeping everyone informed of what is going on to move the scoreboard as your team strives to reach your RIOs/WIGs. The team celebrates accomplishments, moves the scoreboard, and discusses solutions for barriers that other team members are facing. This is a team effort so by sharing, you have a team of support that may have possible solutions to the barriers that are preventing you from reaching your goal.
4DX RIO/WIG sessions and RIO/WIG huddles are short and structured, but they also produce a high level of engagement, commitment, involvement, and direct focus on the lead and lag measures that will move the team forward. By holding regular meetings and keeping that cadence of accountability, you are carving out specific time for your team to discuss and achieve their goals despite the whirlwind.
Discuss the RIO/WIG and only things related to the RIO/WIG
Avoid unrelated conversation
Do not let the whirlwind into the meeting
Involve all teammates in the conversation and the process
2 Options: RIO/WIG Sessions or RIO/WIG Huddles
WIG sessions
20 minutes long
Discuss each individual's personal commitment to move the scoreboard
WIG huddles
5-7 minutes long
Best used when 20 minute RIO/WIG sessions are not possible or when not everyone can attend
Team discusses and unifies around a single commitment to move the scoreboard, instead of individual commitments.

What did you not do? Why did you not do it?
This is a team effort - you want everyone on the team to be engaged and participating
3 reasons individuals disengage from work:
Anonymity: they feel their leaders don’t know or care what they are doing
Irrelevance: they don’t understand how their job makes a difference
Immeasurement: They cannot measure or assess for themselves the contribution they are making
The 4DX process allows each person to be:
Recognized for their efforts
Acknowledged that their efforts made a difference
Shown how their efforts moved the scoreboard
If someone shares about a barrier they faced in achieving their weekly goals, take the time as a team to look for possible solutions
Q: What can we do to help you?
Q: How can we help you achieve your goal?
Demonstrate how the team's commitments moved the scoreboard
Demonstrate how each individual makes a difference
Celebrate any positive changes in the scoreboard
Identify any negative changes in direction before it is too late
Step 6: Celebrate Successes
Celebrate any positive directional changes on the scoreboard
Recognize outstanding performance and teamwork
Thank or acknowledge the person who cleared the path for someone on top of their own weekly commitments
Reflect on what went well and what did not go well this week
Take these lessons into the goals you set for next week
Build a positive environment where sharing is comfortable
Show the value in identify lessons learned for overall team success
Do not make this about any particular individual
Unproductive criticism is not acceptable
Move team forward toward success - Think Ground Rules
Q: What can we focus on to move the score?
Q: What are 1-2 important game-changing commitments?
Q: How will that commitment help move the scoreboard?
Q: Is this really the most important thing I can do this week?
Think SMART Goals:
Specific
Q: What will you do?
Q: When will you do it?
Q: What do you expect the outcome to be?
Measurable
Attainable / Achievable: something you could do to move the scoreboard
Q: Is this the most important thing you can do to move the scoreboard?
Q: Is this a commitment to the scoreboard and not the whirlwind? Be careful to keep the whirlwind out of the conversation
Relevant/Realistic
Timely / Timebound
Make only 1-2 commitments for the following week only
Do not go out too far into the future. If you set a goal for 4 weeks from now, you are not accountable 3 out of the 4 weeks.
Commitments take time, and you need to schedule time
This could be scheduling meetings with other people
OR scheduling your own time to focus on your 4DX efforts
