Step-by step guide
Setting up
Wrap up & storytelling - Write down what you learnt from prototyping and what you didn’t, identifying areas that need deeper exploration.
Set clear goals Write down as a team the goals and objectives for the pilot and be as specific as possible about what you want to learn.
Define the scope Outline what exactly you are testing (and what you are not). Avoid trying to test too much and focus you key learnings from the prototyping stage.
Risks and assumptions Note down the your risks and assumptions for the pilot.
Set a realistic time-frame Set a fixed period of time for the pilot, this could be a few days to a few months.
Define measure of success Agree as a team what needs to be true for this pilot to be a success and when is the right point to move to scale.
Logistics
You will need to think about logistics for the pilot and make decisions on the following example points:
Personnel Do you need to recruit more team members?
Technology Do you need to build some new technology to make this happen?
Space Does the pilot require renting an office or investing into a larger warehouse?
Partners Are contracts with them set up and organised?
Refer back to the Business Model Canvas and tick the box for each of the nine building blocks, assessing their readiness for the pilot.
Messaging strategy
Think about what makes your solution unique and how you differentiate in the market. The following tools we covered earlier (e.g. Value Proposition Canvas) can make it easier for you to determine the value of your initiative and spread the right message through a conveying marketing strategy.
Collect data and iterate
Continue to make note of improvements to your solution, but iterate less than in prototyping - at the moment you are not testing the features, but how it interacts with the market. Changing too may variables or features at this point may be harder, more expensive and confusing for both yourself and consumers. Check the Prototyping section to refresh your memory. Finally, make sure you have a robust reporting system in place that enables you to collect data and evidence for proving your success.
