日本フッソ工業（堺市、従業員112人）の事業は付着防止、腐食防止、帯電・絶縁対策などのためフッソ樹脂を設備にコーティングすることです。身近なフッソ樹脂加工製品にフライパンがあります。実は同社創業者の先代社長がフッソ樹脂加工を始めたのも、ロスアンジェルスで商店のショーウインドウに「くっつかない」の宣伝文句とともに置かれていたフライパンを見つけたのがきっかけでした。先代社長は潤滑剤を扱う勤務先企業で顧客から製品が機械に付着して困るという話を聞き、付着しない素材を探している時でした。勤務先の新規事業として、フッソ樹脂コーティングの工場を大阪府堺市に開設、2年後の1966年に独立、法人化をしました。事業開始当時から、調理器具へのコーティングは、やらないという方針でした。調理器具の仕事は、大手メーカーからの下請けとなり、顧客の声や要望を仕事に反映できず、主体的な市場開発が出来ないからです。その結果、エンドユーザーを直接営業する、設備へのコーティングが中心となっていきました。
産業構造の変化と共に、市場は軽工業用設備(繊維機械など)→重工業用設備(石油化学プラントなど)→先端産業用設備（半導体製造装置など）へと変化してきましたが、一貫しているのは、「個々の顧客の課題解決」を市場としていることです。この市場では常にオンリーワンでいることができ、価格競争を避けられるからです。ただし、「顧客の課題」は口を開けていれば飛び込んでくるものではありません。現社長の豊岡 敬さんは次の例をあげてくれました。
テレビの大画面液晶パネルがブームになった。この関連で新しいニーズが生まれているはずだ。でも分からない。そこで、ディスプレイ関係の展示会にとにかく出展、同社の技術を見た関係者との話の中からフラットパネル・ディスプレイの製造工程でガラスパネルが帯電するという問題のあることを把握（豊岡さんは「話の中に宝がある」と言っています）、帯電防止のためディスプレイ製造装置のステージの部分にフッソ樹脂をコーティングした試作品を開発し、大手電機メーカーに持ち込みました。採用までに3年（耐久性チェックのため）、大手企業の主力2工場で使われることになりました。この話は潜在化している「顧客の課題」を掘り起こすには提案活動が必要ということを示しています。
フッソ工業は市場を国内から東アジアへ拡大しています。商社を通じて中国、台湾などへ出荷しているほか、韓国（平澤市）に「Fusso Korea」(1999年)、タイ（ラヨーン県イースタンシーボード工業団地）にNippon Fusso(Thailand)（2014年）を設立しました。同社の海外での戦略も「ソリューション」です。韓国にはアジア通貨危機（1997，98年）で倒産危機に陥った同国同業者を技術と資金で再建する形で進出しました。ところが韓国経済はV字回復したが、同社は回復しません。役員中心の営業は、商社や機械メーカー、鉄工所等から仕事が回ってくるのを待っているだけのスタイルでした。同業者との仕事の取合いで、価格競争は厳しく、顧客との人間関係作りに多大な営業費（接待交際費）を強いられるものでした。赤字計上が続き、債務超過に陥りますが、事業の立て直しのために、日本と同じ、人を生かす経営に切り替え、社員教育を行い、技術営業で大手財閥エンドユーザーへの直接営業を実践したところ、適正価格での受注に成功、売上高営業利益率は40％へ大きく改善されました。タイにはリーマンショック後の円高で石油化学企業のアセアンへの進出を見て決断しました。物流インフラの整っているタイの工場はアセアン市場全体の拠点として位置づけています。タイ工場もソリューション事業をしていますが、そもそもアセアンには石油化学プラントなど大物設備を加工できる同業者はなく、文字通りオンリーワン企業となっています。
顧客を異なるニーズを持つ「個客」の集合として捉え、「個客」の問題解決を市場とするビジネスモデルは、国内外を問わず通用する、中小企業にふさわしい市場開拓戦略です。

Nippon Fusso Co., Ltd. (Sakai City, Osaka Pref., 112 employees) is engaged in the business of coating equipment with fluorine resin for adhesion prevention, corrosion prevention, electrification / insulation measures, etc. A frying pan is a familiar fluorine resin processed product. In fact, the company's founder, the former president, started processing fluorine resin when he found a frying pan placed in the show window of a store in Los Angeles with the phrase "Doesn't stick". That was when the former president was working for a company handling lubricants, he heard from a customer that a product would stick to machines and was in trouble, so he was looking for a material that would not stick. He opened a fluorine resin coating factory in Sakai City, Osaka Prefecture as a new business of the company, and two years later, he became independent from the old company to start a corporation in 1966. From the beginning of the business, he had a policy of not coating cooking utensils. This is because the cooking utensil business is a subcontracting job for a major manufacturer, and it is not possible for his company to reflect feedback and requests from customers to develop own market. So, the company focused on coating equipment by selling their products directly to end users. As the industrial structure changed, the market changed accordingly from light industrial equipment (textile machinery, etc.) → heavy industrial equipment (petrochemical plants, etc.) → advanced industrial equipment (semiconductor manufacturing equipment, etc.). This change consistently showed that the “solution of the problems of individual customers” created new markets. You can always be the only one in the market and avoid price competition. However, "the customer’s issue" do not jump in even if you open your mouth. The current President, Mr. Toyooka Satoru, gave me the following examples.
When the big screen LCD panel of the TV became a boom, he thought that there should be new needs in this connection, but he did not know what it was. He anyway exhibited his technology at a display-related exhibition and learned from discussions with visitors who saw the technology that there was a problem that the glass panel was charged during the manufacturing process of flat panel displays. (Mr. Toyooka says, "There is a treasure in the chattering talk.") He, then, developed a prototype in which the stage part of the display manufacturing equipment was coated with fluorine resin to prevent antistatic, and brought it to a major electronics manufacturer. It took three years to be adopted (for durability check), and it is now used in the two main factories of major companies. This story tells that proposal activities are necessary to uncover the latent "customer issues".
Nippon Fusso is expanding its market from Japan to East Asia. In addition to shipping to China and Taiwan through trading companies, "Fusso Korea" (1999) was established in South Korea (Pyeongtaek City) and Nippon Fusso (Thailand) (2014) was established in Thailand (Eastern Seaboard Industrial Park, Rayong Province). The company's overseas strategy is also a "solution." Nippon Fusso entered South Korea to support and rebuild a company in danger of bankruptcy due to the Asian currency crisis (1997, 1998) with technology and funds.
However, although the Korean economy recovered in a V shape, the company did not recover. The executive-centered sales style was just waiting for work to come from trading companies, machine makers, ironworks, etc. Due to the competition for work with the same traders, price competition was fierce, and a large amount of sales expenses (entertainment expenses) were spent to build relationships with customers. The deficit continued, and the company fell into insolvency. In order to rebuild the business, he switched to management that activates people as in Japan, conducted employee education, and practiced direct sales to major conglomerate end users in technical sales, succeeded in receiving orders at a reasonable price, and sales / operating margin ratio has improved significantly to 40%. He decided to expand into Thailand after seeing petrochemical companies expanding into ASEAN due to the appreciation of the yen after the Lehman shock. The Thai factory, enjoying well-developed logistics infrastructure in Thailand, is positioned as a base for the entire ASEAN market. The Thai factory is also in the solution business, but in the first place, there is no competitors in ASEAN countries who can process large equipment such as petrochemical plants, and it was literally the only company.
The concept of business model to regards customers as a group of "individual customers" with different needs and that the solution of the problems for "individual customers" creates a market is valid both in Japan and overseas. It is a market development strategy suitable for SMEs.
