Seller Experience Outcomes: A Unified Experience Framework
Seller Experience Outcomes: A Unified Experience Framework
INDUSTRY:
E-commerce Platforms
COMPANY:
Amazon, Marketplace
YEAR: 2022-25
ROLE: UX Design Manager
Overview
I co-created the Seller Experience Outcomes (SXO) framework to address fragmented decision-making and inconsistent seller experiences across Amazon Marketplace. SXO established a shared, measurable model covering Learnability, Efficiency, Trust, and Satisfaction, that enabled 12+ orgs to evaluate quality consistently and make clearer, customer-centered decisions.
I defined the framework, led cross-functional adoption, partnered with Directors and senior leaders (PMs, Eng, and design partners), and integrated SXO into operating mechanisms. SXO strengthened decision quality, improved experience consistency across surfaces, and provided a scalable foundation that influenced multiple programs and long-term UX governance across Marketplace.
Situtation
Seller Platform Challenges
Amazon’s Seller ecosystem had grown into 450+ tools built across dozens of orgs. Sellers experienced inconsistent UI patterns, duplicated workflows, long listing times, and low trust. Internally, teams lacked a shared definition of “good UX,” slowing platform innovation.
Rapid Growth
Seller Central has expanded to include hundreds of new services, tools, and programs.
Stagnant UX
Both UI and UX failed to evolve along with this growth, making the platform difficult to use.
Lack of Prioritization
It was difficult to get experience improvements on the roadmap due to multiple competing priorities and limited resources.
Inconsistency
There was a need for "common design patterns" to create a more consistent and intelligent experience across the platform.
Breakthrough Insight: Needed a Single Experience Language
Sellers didn't experience “org boundaries.” They experienced journeys.
We created Seller Experience Outcomes (SXO) — a durable, customer-defined framework of 60 outcomes that aligned every team on what truly matters.
Platform Mechanisms
We created a scalable system of platform mechanisms: 1. SXO for defining outcomes, 2. DEBT for surfacing and prioritizing issues, 3. North Star IA for unifying workflows, and 4. Governance rituals for cross-org accountability. Together, these mechanisms became the operating system that aligned 12+ organizations, reduced UX debt, improved seller satisfaction, and enabled Amazon to modernize Seller Central as a cohesive platform rather than a collection of disconnected tools.
SXO
North star for platform experience
A unified set of 60 customer-defined outcomes grounded in 957K seller insights.
DEBT
Systematic identification & prioritization
Centralized system for capturing and prioritizing UX issues across Seller Central.
North Star IA
Unified platform architecture
A unified information architecture that simplified 11+ fragmented workflows.
Governance
Consistency, quality, accountability
Operationalized platform quality through SXO mapping requirements, quarterly health reviews, pattern standards, and Bar-raising for major launches.
My Role
Multi-Leader Transformation
Co-led SXO Strategy
Helped define a unified taxonomy, success metrics, and 60 outcome statements grounded in 957K seller insights.
Cross-Org Alignment Lead
Partnered with Listings, Fulfilment by Amazon, Compliance, Support, and Global teams to embed SXOs into QBRs, and roadmap planning.
North Star & Governance
Co-developed the North Star IA, streamlined fragmented workflows, and shaped UX governance and pattern enforcement.
Mechanisms & UX Debt System
Helped define the DEBT prioritization matrix, taxonomy, and owner-escalation methods. Led design reviews, coached designers contributing to the North Star, and ensured consistency with SXO principles.
Solution
SXO Framework
The framework starts by partnering with the research and sales teams to gather insights from sellers through multiple channels (research reports, support call logs, usability studies, and expert feedback) to understand "what matters most to the customers."
Customer-Centric
Gathered insights from sellers through multiple channels
Clear Goals
Defined job statement and success criteria (What the seller wants to accomplish)
Durable
Represented long-term problems rather than temporary feature requests
Measurable
Collected sellers’ feedback and ratings through surveys and different seller cohorts
DEBT Platform
DEBT (Defective Experience Backlog Tool) is an unified platform for capturing, evaluating, and prioritizing UX issues across the entire Seller ecosystem. I helped shape the DEBT platform into a scalable mechanism that turned scattered problem reports into actionable, cross-org improvements.
DEBT custom UI with issues organized by Seller verticals (HMD ratings graph also displayed in situation)
Single issue showing the issue rating and key data points using the Issue scale Vs Issue severity rubric
North Star IA
To modernize Seller Central’s deeply fragmented ecosystem, I co-created the North Star IA, a platform wide information architecture that consolidated 11+ disconnected tools into a coherent, predictable, and scalable structure. The North Star IA served as the blueprint for how sellers discover, understand, and complete tasks across Listing, Inventory, Compliance, and Growth programs.

We value guiding sellers to relevant content based on their needs and workflows.
Problem
Complex, inconsistency, lock of new info discovery
Solution
Simple, personal, better for new info discovery
Platform Patterns & Templates
Inconsistent UIs → Pattern library
Sellers missed key tasks → To-Do List + Alerts
Design System Accelerator Program
To reduce UI bugs reaching production and ensure updated design system foundations worked across real workflows, I led the Design System Accelerator, a hands-on program pairing UX designers and front-end engineers to validate patterns, find gaps, and align on implementation standards.
What We Solved
Conflicting design vs. engineering units (px vs rem)
Diverging naming & semantics (H1/H2 vs. abstract tokens)
Missing responsive examples in documentation
Lack of shared design-engineering vocabulary
Usability gaps in spacing + grid application
Quality Gate
This mechanism became a quality gate for design system adoption, enabling teams to:
Validate real-world usage before system-wide rollout
Identify UX-debt-inducing issues earlier
Improve documentation clarity & engineering parity
Increase confidence in pattern consistency across Seller Central, Vendor Central, and Mobile
