While the Influencer model focuses more on the psychology of change, the 4DX model below focuses more on the structure or system of change. I believe both are necessary models to successfully implement change as I don't think change would be as successful if you used one without the other. If you are able to convince people to change, but don't provide a system for the change, then the people won't know what to do. If you provide the system for the change, but don't convince people that change is necessary, then the system won't matter because the people won't use it.
STAGE 1 - Getting Clear
In this stage it is vital that all of the disciplines are made clear to the teachers. I will communicate and discuss with teachers the WIG, the lead and lag measures, how we will keep score, as well as how we will hold each other accountable. During this time I believe it is important to see what they would like to contribute to the disciplines. Once everything is made clear, then teachers can commit to striving towards change.
STAGE 2 - Launch
During this stage, I will hold a kickoff breakfast the Monday of the week we are supposed to start chasing our WIG. This way, everyone is aware of when we start and they can see the energy behind the leaders of the WIG. I expect that there will be some challenges at the beginning of the launch, but I am prepared to work them out as they come. I will also identify the resisters, potentials, and models so that I know who I can potentially use to Influencer model on to boost motivation.
STAGE 3 - Adoption
In the adoption stage, we will focus more on the process first, then focus on the results. In our weekly WIG meetings, we will discuss our upcoming commitments for the week as well as the previous week's scoreboard. I will make adjustments as needed as well as invest time and effort into mentoring the potentials.
STAGE 4 - Optimization
In the optimization stage, encouragement and ownership are key. I will recognize and encourage potentials who are starting to become models. Hopefully by this point, teachers will be taking ownership and have new ideas to put forth towards the four disciplines. I will acknowledge this ideas and celebrate any successes.
STAGE 5 - Habits
At this point, the disciplines should be habitual. Once they are habitual, a culture of excellence should be established and the WIG should be achieved. Once the WIG is achieved, we will celebrate and then move onto another WIG in hopes of establishing the 4DX as the standard way to operate our school.
