What: ECRS is an acronym representing a sequential process improvement strategy:
E - Eliminate: Remove non-value-added activities entirely (highest priority).
C - Combine: Merge separate steps or operations to reduce transport, delay, and motion.
R - Rearrange: Change the sequence of operations to optimize flow and reduce bottlenecks.
S - Simplify: Make the remaining tasks easier, faster, and safer to execute.
Why: To systematically eradicate the 8 Wastes (DOWNTIME/Muda), improve worker ergonomics, reduce lead times, and lower operational costs without requiring massive capital investment.
When: During Value Stream Mapping (VSM) analysis, Kaizen events, Standardized Work development, and routine PDCA (Plan-Do-Check-Act) problem-solving cycles.
Who: Industrial Engineers, Lean/Six Sigma practitioners, Process Owners, and, most importantly, Frontline Operators executing the work.
How: By rigorously applying the 5W1H questioning technique (Who, What, Where, When, Why, How) to every step in a process, followed by the sequential application of the ECRS heuristic.
ECRS acts as the micro-level execution tool for macro-level Lean strategy. When Womack and Jones defined the 5 Lean Principles, they established a framework for organizational excellence. ECRS is the mechanism used to achieve those principles.
