We are disciples of Jesus who grow in character, serve faithfully, work under accountability, care for people, and equip others to become disciples.
Our ministry culture will be built on six convictions:
Christ before ministry
Character before position
Faithfulness before titles
Teamwork before personal recognition
Training before independent leadership
Every mature servant helps develop another servant
The goal is not merely to fill ministry positions. The goal is to develop believers who can serve Christ faithfully and eventually disciple and equip others.
You currently have:
15 graduates who are active and consistent
5–6 possible mentors
No ministry assignments for the graduates yet
These 15 graduates should become your first ministry-equipping cohort.
With five mentors:
Mentor 1: Three graduates
Mentor 2: Three graduates
Mentor 3: Three graduates
Mentor 4: Three graduates
Mentor 5: Three graduates
With six mentors:
Three mentors may have three graduates each.
Three mentors may have two graduates each.
Another option is to assign five mentors to the graduates and make the sixth person a Mentor Coordinator or Backup Mentor.
No mentor should normally supervise more than three new graduates during the first cycle.
The remaining 15 graduates should not be forced immediately into ministry.
They should enter a simple re-engagement process.
For each person:
Contact them personally.
Ask how they are doing spiritually.
Ask what has prevented consistent participation.
Invite them back to regular worship and church fellowship.
Offer continued discipleship or pastoral support.
Give them time to demonstrate consistency.
Reevaluate them after six to eight weeks.
These graduates may later join the next ministry-equipping cohort.
Do not use ministry placement as a way to make an inconsistent person active. First help them become spiritually and relationally connected to the church again.
You only need a simple leadership structure.
The pastor or senior leader:
Protects the vision
Approves the overall process
Handles serious concerns
Gives final approval for ministry placement
Supports the mentors
Choose one person to manage the process.
The coordinator:
Keeps the list of graduates
Collects forms
Assigns mentors
Communicates schedules
Tracks progress
Meets with mentors
Reports concerns to pastoral leadership
Schedules evaluations
The pastor may temporarily serve as coordinator, but another dependable leader should eventually manage the administrative work.
Each mentor supervises two or three graduates.
The mentor:
Demonstrates ministry
Gives the graduate opportunities to serve
Meets briefly with the graduate
Gives encouragement and correction
Reports serious concerns
Completes evaluations
Recommends the graduate’s next step
Ministry leaders provide actual places where graduates can serve.
Possible ministries include:
Hospitality
Ushering
Setup and cleanup
Prayer ministry
Evangelism
Visitor follow-up
New-believer follow-up
Men’s ministry
Women’s ministry
Youth and young-adult ministry
Children’s ministry
Worship support
Media and technology
Administration
Events
Visitation and practical care
Transportation
Community outreach
Gather the 15 active graduates.
Explain:
Why the church is equipping them
The difference between discipleship and ministry service
The church’s discipleship DNA
The importance of character
The role of mentors
The apprenticeship process
The fact that ministry titles are not automatic
The 90-day provisional ministry period
Give them the required forms.
Meet briefly with every graduate.
Discuss:
Their testimony
Their spiritual growth
Their ministry interests
Their abilities
Their availability
Their family and work responsibilities
Their willingness to receive correction
Their willingness to serve without recognition
Areas where they still need growth
Each interview may take approximately 20–30 minutes.

Jesus as the model servant
Serving from love for Christ
Humility
Faithfulness in small responsibilities
Serving without seeking recognition
Dependence on the Holy Spirit
Ministry as worship

At the end of Week 4:

The graduate watches the mentor or ministry leader serve.
The mentor explains:
How preparation is done
How people are welcomed
How decisions are made
How problems are handled
How follow-up is completed
How the ministry team communicates
The graduate should not lead yet.
The graduate receives simple responsibilities.
Examples:

Set up the ministry area

Share a testimony
Facilitate one discussion question
Give announcements
Teach a five-minute devotion
Lead one worship song
Organize one activity
Contact several visitors
The mentor remains present.
The graduate takes a larger responsibility while the mentor observes.
Afterward, the mentor and graduate complete a ministry debrief.

Begin the 90-day provisional placement
Continue apprenticeship
Receive additional training
Be reassigned
Pause ministry placement
Observe:
Attendance

Meet with all five or six mentors once a month.
Keep the meeting simple.
Discuss:
How is each graduate doing?
Who is showing faithfulness?
Who needs encouragement?
Who needs additional training?
Are there safety, character, or doctrinal concerns?
Does anyone need reassignment?
Which graduates are becoming ready for greater responsibility?
Do not use the meeting for gossip. Discuss only information necessary for the graduate’s care and development.
Begin with these ten actions:
Confirm the 15 graduates in the first cohort.
Contact the five or six mentors.
Appoint the coordinator.
Schedule a mentor preparation meeting.
List the ministries that can receive beginners.
Speak with the ministry leaders.
Choose an orientation date.
Distribute the Graduate Ministry Profile.
Schedule 20–30-minute graduate interviews.
Personally contact the other 15 graduates.
Do not wait until every part of the system is perfect. Begin with the first cohort, evaluate the process, make improvements, and then use the improved system for the next group.
Your church’s discipleship process should eventually look like this:
Reach people → Establish them in Christ → Disciple them → Equip them → Let them serve under supervision → Develop them as faithful workers → Train them to disciple and equip others
The strongest sign that your church has developed a discipleship DNA will not only be that people complete classes. It will be that disciples become faithful servants, faithful servants become disciple-makers, and disciple-makers begin developing the next generation.
