You've fully realized why you've been asked to start a PMO now, right? Wrong. It's an iterative process, you'll keep coming back to understanding the culture and micro-culture of the organization because it is dynamic. But for now you're not walking blindly into the fray.

Starting from the top down, as I discussed in my previous article, will give you an idea of how "bought in" leadership is in actually establishing a project management office. They hired you to do this, so they must be fully onboard right? Nope!

Those same studies show that organizations that persist with a robust PMO beyond that point are significantly more successful than others. I have been able to predict the death of multiple PMO's after just 3 months on the job. In each case none lasted much longer than 2 years. Why? A variety of factors, but most frequently a lack of support from leadership is the key contributor.

More likely than not projects have been coming through the pipeline like water through a firehose. No real checks and balances and very little, if any, justification. You need to get a firm grasp on what your portfolio looks like, what is in progress and slow it down temporarily. How?

Implement a Stage Gate Process, keep interviewing team members, identify how projects come through the process, sit in on as many meetings as possible - without contributing - & prepare to upset a lot of people.

Implement a Stage Gate Process: If you're unfamiliar with a a Stage Gate process the easiest way to explain it is it is a business case, a justification, of the project that one wishes to initiate. Each Stage Gate is a check in to ensure the project is delivering to expectations and not turning into something different. As I said to one of my colleagues at Godiva "We need to know if we're making chocolate or cat toys!"

Using the same process as in my first article in this series, keep meeting with cross functional team members to identify how projects come through the process currently. Key questions that will tell you how mature a companies product development process are:

Project Management itself isn't an easy job. Leading a Project Management Office? Even less so. The process, the procedure and the team development are the easy parts. The difficult part is knowing that you will upset a lot of people just by your presence.

A formalized Project Management Office is a signal that change is coming and that the way things are done is no longer acceptable. You'd be upset at this too, wouldn't you? You won't win over everyone but the best way to help people come around is through constant, open communication. Holding introduction sessions can go a long way, as well as trainings. Be open to their feedback and their criticisms, but don't acquiesce just to get out of a tense situation.

As before I have left quite a bit of information out in an effort to spark questions - and frankly make this a digestible series. For the fourth weekend in a row, Alice in Wonderland remained in second place, this time adding $13.28 million on 3843 screens in 54 markets for a total of $630.30 million internationally and $961.15 million worldwide. With Iron Man 2 debuting over the past weekend, Alice in Wonderland had one last gasp before the onslaught of summer blockbusters. It remained in second place with $23.54 million on 4263 screens in 54 markets over the weekend for a total of $592.23 million after two months of release.
