Case Study: 750,000 missed deliveries eliminated with a pull system
The Challenge: The client was in a critical situation, struggling with a massive issue of 750,000 missed deliveries per million. This was more than an operational problem; it was severely impacting customer satisfaction, eroding trust, and jeopardizing key business relationships. They needed an urgent, sustainable solution to address the root causes of material flow disruptions and restore on-time performance.
Our Hands-On Solution: We led a focused, cross-functional initiative to diagnose and redesign the client's entire material flow process. Our approach went beyond a simple report; we engaged the teams directly on the shop floor to build a sustainable solution:
Diagnosis & Visualization: We first facilitated a hands-on Value Stream Mapping workshop to visualize the current state of material and information flow. This immediately exposed hidden bottlenecks, inefficiencies, and key handoff points.
Redesign & Optimization: We then designed a future-state Value Stream Map, creating a new, more efficient pull system. Inventory levels were precisely recalculated based on demand variability and risk to ensure a continuous, smooth flow of materials.
Implementation & Accountability: We co-led the implementation on the shop floor, working side-by-side with team leaders and supervisors. We installed a visual management system to provide real-time inventory control and introduced accountability mechanisms to ensure the new process was followed and sustained.
The Results: Flawless On-Time Delivery Our intervention successfully transformed a chaotic system into a highly reliable and predictable operation. The outcome was a perfect record of delivery performance and a renewed foundation for operational excellence:
Zero Missed Deliveries: The client's missed deliveries were eliminated entirely, from 750,000 per million to zero.
Improved Ownership: The project fostered a new level of process awareness and ownership across all departments, ensuring the improvements would be maintained long after our engagement.
This transformation not only solved an immediate crisis but also strengthened customer relationships and turned delivery performance into a powerful competitive advantage.
