Intuit - Central Tools Team, Quickbooks, Mint, TurboTax
Situation
The organization was transforming into a mobile-first, cloud-based SaaS company, but developers were moving at a "million miles an hour," often lacking the objective viewpoint or connection to customer pain necessary for deep innovation. While engineers are typically the biggest source of innovation, the "magic" of that innovation only happens when they can see and feel customer pain firsthand
Task
The goal was to create a customer-driven culture that inspired the large engineering organization to build high-quality, reliable products by making empathy a core part of the developer's "DNA". This involved streamlining technical tools while simultaneously building "empathy muscle" across the team
Action
• Unified Tooling: Implemented a complete set of internal developer tools, covering everything from source code management to deployment to support the vision of "code commit to production in minutes" for a central CICD platform at Intuit.
• Design Thinking Workshops & Developer Interviews: Instead of traditional read-outs, conducted contextual inquiries with 18 internal developers and utilized "Journey Lines" and "Empathy Maps" (Say/Do/Think/Feel) to make the research experiential.
• Role-Playing and Analogies: Used "Emotional Analogies" and role-playing activities allowing developers to "walk in customers shoes".
• Developer Connectivity: We established "Customer Office Hours" to provide developers with a low-barrier way to stop and get objective feedback from their peers and customers
Results
Increased Velocity: The transformation led to a dramatically increased velocity in product development with improved quality and reliability.
• Widespread Adoption: The transition to a Services Oriented Architecture resulted in over 350 services delivered with more than 3,600 adoptions.
• Cultural Shift: Developers reported that the sessions provided rare opportunities to "stop and get an objective viewpoint," leading to deep ownership of customer problems and higher motivation to simplify the lives of their users
Employee Experience (EX) Themes:
• Cognitive Empathy Training: Supporting employees in understanding the "inner voice" and "larger purpose" of those they serve.
• Cultural Transformation: Moving through stages of empathy from understanding and practicing to making it part of the organization's "DNA".
• Experiential Research: Moving beyond traditional reports to "experiential research" where employees role-play or walk through customer journey lines to feel the urgency and stress of those they are helping.
Research Insights from Stakeholder and Developer Interviews:
Core themes for improving experience at work revolve around empathy-driven innovation and technical friction reduction
Developer Experience (DX) Themes:
• Velocity and Productivity: Delivering tools that support "code commit to production in minutes," including unified sets for build, test, scan, and deploy.
• Platform Unification: Moving from fragmented systems to unified foundations for Identity, Data, and Security, allowing developers to create value across an entire ecosystem rather than just one product.
• Customer-Centric Engineering: Empowering engineers as a "source of innovation" by exposing them directly to customer pain points rather than filtering research through other teams.
• Connectivity and Feedback: Facilitating "Customer Office Hours" and developer-to-developer connections to gain objective viewpoints and stop "moving at a million miles an hour" to reflect on quality.
I became a certified Intuit Innovation Catalyst, and applied our proprietary Design Thinking methods to solve problems in a customer-backed way. The methods were heavily inspired by LEAN Startup, and involved Rapid Experimentation of Behavior-Change Hypothesis.

Designing Developer Experience (DX) taught me that technical velocity and cultural empathy are two sides of the same coin. While we aimed for high-velocity infrastructure—such as a unified set of tools for "code commit to production in minutes"—I realized that technical speed without customer connection often leads to hollow innovation.
The "Magic" of Direct Exposure: I learned that the "biggest single source of innovation is typically the engineers" because they understand what is technically possible. However, the "magic" only happens when developers see and feel customer pain firsthand, shifting their mindset from just building features to solving human purposes
